A fairly common approach is to measure job performance for product goals or activity goals. Product goals are often revenue or new customer acquisition; activity goals are to encourage important but often neglected activities, such as market discovery.

In one company, the product managers are paid bonuses based on three factors: 1) Company profit, 2) product revenue, and 3) personal objectives. These first two aren't particularly motivating because it is so hard to connect daily product management to these measures. The personal objectives metric is the only one the product managers truly feel they can control.

I always motivated my team members with personal objectives associated with their professional development goals. I would ask, Where do you want to be this time next year? One product manager wanted to move into marketing management and asked to be the lead on some promotional programs to improve his bench strength.

The best measures for product management roles are aligned to their chief contributions. There are really three roles of product management: Product Strategy (which requires business expertise), Product Planning (which requires technical expertise), and Product Growth (which requires market expertise).

Using these three definitions, we can measure job performance (with or without a bonus plan) around each role's primary objective. I would rate product strategy roles on their ability to identify, research, and propose new product ideas. Product Planning roles would be measured on their ability to describe product features and guide the building of the product. Product Growth roles would be about creating go-to-market strategies and supporting the sales-enablement and promotion of the product.

Titles are a mess. 'Product manager' can mean one or more of these three functions. Define your measurement and compensation in sync with the primary goal of that role.

In my 24 years leading marketing within Hewlett-Packard in its hey day, I had the privilege to work with over 100 talented product managers. Certainly I respect the processes they use to develop new technologies and product families. But times have changed and a design mindset has to be added to the team as a now vital component that most Product Managers would struggle to master. As one who started with a strong design and design think basis, my challenge in a dominant engineering and technology company, was to see the market ecosystem of trust, credibility, possibility and relevance, that in truth defined a products success or failure more so than the product quality alone. Product Managers have classical skills that don't factor the impact of change well, or customer empathy, influencers criteria and more, especially now. When I was asked to offset the DVD's industry standard delay by marketing an older tape backup solution - many P.M.'s saw as in a state of near obsolescence - to a resistant small business market, the target was a wishful $50M so we would not have to lay off any staff.

I looked hard at how data protection had been defined, marketed and why it failed. It was a new use model for customers that needed to be more fun, incentivized, and compelling to earn a small business customers attention. I defined that course and we did $280M but the best growth strategy was ignored by my P.M. and division manager. My replacement in the HP LaserJet group had created a state of the art electronic pet - a Mopy Fish that cost $600K to create - to incent people to print by earning points that enabled a realistic fish to do tricks and add background elements and other fish. I called him up and said 'people do not need an incentive to print, but what's your distribution plan and what would it cost us to use this as a 'behavioral change agent' to motivate people to back up. His answer was it would be on millions of PC's and cost us $25K. Well, these engineering-back grounded leaders were proud to have ignored the realistic fish, opting not to feed it, till it floated up dead like a real fish in a tank would. So I never got the funding approval. The Mopy Fish meanwhile went on to earn the highest download scores ever. That cool aspect of paying attention to the market earned HP an upgrade by the senior analyst at IDC because the analyst said it was the first time HP ever was customer-centric in its actions. By my math, our launch would have produced 2X to 3X greater sales in the $550M to $850M and had a stronger second year had word of mouth followed.

So the way I look at Product Management today is to see how they factor in or enable others in marketing to play a role in comprehending the best path to precondition a market, engage it, look at usability, value, trust and credibility so product design can factor in that designer mindset with the full respect it deserves. Markets today care more about what you stand for than what you make. The designer mindset - properly expanded and enabled - can play a pivotal role in product launch and revenue growth stages beyond traditional obsolescence stages. How tech companies fail to reward these people is the biggest shame as I lived that role accounting for or as a catalyst to HP's greatest revenue growth period, but only once was rewarded for it in alignment to the gains made. There are many stories of internal champions that get small formula raises while management and P.M.s get far greater rewards. That is also why I look for and am creating a better system of open accountability.

All jobs have to adapt to thrive and as we shift to an age of interdependency, the savvy, conscious Product Manager would make sure the rewards better align to the contributions employees really make. I would encourage them to get beyond a sense of self and technology to champion the needs and value of others on that team, as well as the needs of the market ecosystem.
